Train your team or hire an agency?

An honest look at cost, control and results for growing businesses.

Every growing business hits the same question: should we hand our marketing to an agency, or build the skills in-house? There's no single right answer, but there is a right answer for your situation. Here's how to think it through.

What agencies are genuinely good at

  • Speed to start. A good agency can launch campaigns in days, with experience across many accounts.
  • Specialist depth. Some channels, like programmatic or complex Shopping setups, need expertise a small team may not need full-time.
  • Extra hands at peak times. Launches, seasonal pushes and big campaigns can need more capacity than your team has.

What you lose when everything is outsourced

  • Business knowledge. Nobody knows your customers, margins and sales process like your own people. Agencies learn it slowly, and lose it when the account manager changes.
  • Control and speed of decisions. Every change goes through a brief, a call and an approval.
  • Learning. The insight from every test lives with the agency. When you part ways, it leaves with them.
  • Cost over time. Retainers keep running whether or not the account is improving.

When training your team wins

Training your own marketers usually makes more sense when:

  1. Marketing is core to growth, not an occasional activity.
  2. You already have people, even junior ones, who run campaigns day to day.
  3. You want decisions made quickly, by people who understand the business.
  4. You've had agencies before and felt you were paying for activity rather than results.

The common worry is that training takes too long. It doesn't have to, if the training happens on your real accounts. When your team learns by improving the campaigns they already run, the results show up in your numbers while they learn.

A hybrid that works

Many of the best setups are a mix:

  • Your team owns the strategy, the data and the day-to-day decisions.
  • Specialists or an agency handle specific projects where deep expertise is needed.
  • An experienced reviewer checks the work regularly, so your team keeps improving and nobody marks their own homework.

Questions to decide

  • Who should understand our customers and numbers best: us, or someone else?
  • Are we paying for outcomes, or for activity?
  • If our agency left tomorrow, what would we still know?

If the honest answers point towards building in-house capability, that's exactly what Signal & Skill does: we train your team on your own accounts, then review their work monthly while they implement.
